The Fragility Spectrum
In 2012, Nassim Nicholas Taleb introduced a concept that didn't have a word in any language: antifragility. Things that are fragile break under stress. Things that are robust withstand stress. Taleb's barbell strategy, originally an investment concept, translates directly to venture building. The idea: avoid the middle. Concentrate resources at two extremes — very safe and very speculative — while eliminating moderate-risk, moderate-return activities.
Applied to a venture studio:
The 80% — Proven, High-Value Services: These are capabilities with established demand, clear value propositions, and defensible margins. They generate the cash flow that funds operations, retains talent, and provides stability. In the AI era, these are services that become more necessary as AI adoption increases — not less.
The 20% — Experimental Bets: These are high-risk, asymmetric-upside plays. New products, new markets, new business models. Most will fail. The ones that succeed will generate returns that dwarf the entire 80% portfolio. The key is that the 80% funds the ability to keep experimenting.
The Missing Middle: What the barbell strategy explicitly avoids is moderate-risk activity — the kind of work that feels productive but is vulnerable to disruption. Building a generic chatbot. Offering basic AI integration services. Competing on price for undifferentiated development work. This middle ground is exactly where AI commoditization hits hardest.
